Holiday readiness is a September problem now
The AI agents shopping for gifts this Black Friday will read your product feed before a customer reads your homepage. Here's what "ready" actually means with twelve weeks to go.
Salesforce is projecting that AI chat agents will originate 20% of all 2026 holiday e-commerce traffic, split between consumer-facing bots and site-specific shopper agents, with a third of sites expected to run their own agent live by Cyber Week [web:16][web:10]. Adobe’s post-season data from last year already showed what “AI-referred” means at scale: generative AI traffic to US retail sites grew 693% year on year over the 2025 holidays, and Q1 2026 was still up 393% [web:13]. Whatever you think of the more speculative agentic commerce forecasts, the traffic growth itself is measured, not modeled.
What changed since last Black Friday. OpenAI’s Instant Checkout — buy directly inside ChatGPT — has already pulled back. Retailers reported disappointing results, with Walmart citing conversion rates roughly three times lower inside the chat checkout than for traffic that clicked out to the retailer’s own flow [web:12][web:17]. OpenAI is now prioritizing discovery over in-chat purchase, routing checkout back to merchants’ own experiences via connected apps. The practical takeaway for this holiday season: agents are shortlisting, not necessarily closing. That makes your product feed and your own site checkout the two places readiness actually gets tested.
Where readiness gets built, on a September–November clock:
- Audit your product feed now: GTIN or MPN,
item_group_idfor variants, resolvable links, and the recommended fields — popularity score, review count and rating, return rate — that agentic protocols use for ranking, not just listing. - Check update latency end to end, from a price or stock change in your system to a published feed; the Stripe/OpenAI spec accepts updates every 15 minutes, which tells you how stale your pipeline is allowed to be.
- Confirm robots.txt and crawler access don’t block OAI-SearchBot, ChatGPT-User, PerplexityBot or Google-Extended — a default many Shopify stores still ship with [web:15].
- Publish your holiday content hub by mid-October rather than late November, so it has time to be indexed and corroborated before peak search volume [web:13].
- Test a handful of your own SKUs in ChatGPT, Gemini and Perplexity now, and compare the answer to the truth on price, stock and delivery — a crude test that reliably surfaces where you’re invisible or wrong.
The part worth saying plainly. None of this depends on agentic commerce hitting the more excitable projections. Even the peer-reviewed skeptics — Kaiser and Schulze’s Marketing Science study found LLM referral still converting below most traditional channels — don’t dispute that the shortlisting mechanism has changed. Fixing feed accuracy, update latency and crawler access is also just good retail hygiene going into peak. You don’t need to believe the forecast to justify doing the work in September.
